Boiler Not Heating Radiators? What to Check

When the boiler is running but the house still feels cold, it usually means one thing - the boiler not heating radiators properly is a symptom, not the fault itself. In some homes, every radiator stays cold. In others, only the upstairs warms up, one room never gets heat, or the radiators are hot at the top and cold at the bottom. The pattern matters, because it points to a different underlying issue.

For homeowners, landlords and business premises alike, the key is to separate what you can safely check yourself from what needs a qualified engineer. A heating system has several moving parts working together: the boiler, pump, controls, pipework, valves and radiators. If one part is not doing its job, the whole system can feel unreliable.

Why a boiler not heating radiators happens

A boiler can still produce hot water and yet fail to heat the radiators properly. That is why this issue often catches people out. You might still have hot taps, but no heat in the rooms. In other cases, the boiler fires up briefly, then cuts out, or the radiators warm only in patches.

The most common causes include trapped air, low system pressure, a stuck motorised valve, sludge in the system, a faulty pump or thermostat issue. On older systems, wear and tear can gradually reduce circulation until the heating becomes uneven or stops altogether. In commercial settings, especially in larger buildings, zoning and control faults can also leave parts of the property cold while others seem normal.

There is no single answer that fits every property. A combi boiler in a small house behaves differently from a system boiler in a larger building, and a domestic problem does not always present the same way as a fault in a restaurant, office or rental property.

Start with the simplest checks first

Before assuming the boiler itself has failed, look at the basic settings. It sounds obvious, but heating controls are often the reason a system appears not to work. Check that the thermostat is set above room temperature, the programmer is set to heating on, and any smart controls have not been overridden by a schedule.

If you have thermostatic radiator valves, make sure they are turned on. It is not unusual for a radiator in a spare room, hallway or office to stay cold simply because the valve is set too low or has stuck after not being used for a while.

Next, check the boiler pressure gauge. Most sealed systems should sit around 1 to 1.5 bar when cold, although the ideal range depends on the manufacturer. If the pressure is too low, the boiler may not circulate heat around the radiators properly. Repressurising can sometimes restore normal operation, but only if there is no ongoing leak or expansion issue causing the pressure loss in the first place.

If your radiators are cold at the top but warm lower down, trapped air is a likely cause. Bleeding the radiator may solve it. If they are warm at the top and cold at the bottom, sludge build-up is more likely. That usually points to a system cleaning issue rather than a quick adjustment.

When only some radiators are not heating

If one radiator is cold while the rest of the system is working, the fault is often localised. The valve pin may be stuck, the lockshield may be closed too far, or the radiator may need balancing. These are common problems and, in many cases, straightforward to sort.

If several radiators are cold, especially at the end of the circuit, circulation becomes more likely as the cause. That could mean air in the system, a failing pump, partially closed valves, or internal blockages from corrosion and sludge. The more uneven the heating pattern, the more useful that information is when diagnosing the fault.

In larger properties and commercial premises, one zone being cold can point to a motorised valve or control issue rather than the boiler. That is especially common where there are separate heating circuits for different floors, guest areas, kitchens or workspaces.

Boiler not heating radiators but hot water works

This is one of the most common call-outs. If the hot water is fine but the radiators are not heating, the boiler may not be the main problem. On many systems, this symptom suggests an issue with the diverter valve, pump, heating controls or motorised valve.

On a combi boiler, a faulty diverter valve can sometimes get stuck sending heat to the hot water side instead of the central heating. On a conventional or system boiler, a motorised valve may fail to open properly for the heating circuit. A faulty room thermostat or programmer can create the same result by failing to send the right demand signal.

From the outside, these problems look similar. That is why a proper diagnosis matters. Replacing the wrong part wastes time and money, while the heating remains unreliable.

Signs of sludge and poor circulation

Sludge is one of the biggest reasons radiators stop heating properly, particularly in older systems or those with limited maintenance history. It forms from rust, debris and corrosion inside the pipework and radiators. Over time, it settles in low points and restricts the flow of hot water.

Typical warning signs include cold spots at the bottom of radiators, repeated bleeding, noisy pipework, discoloured water when bleeding, and radiators taking far too long to warm up. Sometimes the boiler also becomes noisier because it is working harder against poor circulation.

A chemical flush may be enough in some cases. In more severe cases, a power flush or targeted system clean is the better option. It depends on the age of the system, the extent of the contamination and whether any components have already suffered damage. Sludge problems rarely improve on their own.

When the issue points to the boiler itself

Although the phrase boiler not heating radiators often leads people to blame the boiler immediately, the appliance is only one part of the heating system. That said, there are times when the fault does sit within the boiler.

A failed pump, faulty printed circuit board, damaged sensor, ignition problem or internal blockage can all stop heat reaching the radiators. If the boiler is locking out, showing an error code, making unusual noises or failing to fire consistently, it needs professional attention.

Gas appliances should never be opened or worked on by anyone who is not properly qualified. If you smell gas, switch the gas off if safe to do so, ventilate the property, avoid electrical switches and seek urgent professional help straight away.

What landlords and businesses should keep in mind

For landlords, a heating fault is not just inconvenient. It can quickly become a tenant issue, a compliance concern and a source of avoidable property damage if left unresolved in winter. A radiator problem that seems minor can point to wider system deterioration, especially in older rental stock.

For hospitality venues and other commercial premises, heating downtime affects more than comfort. It can affect staff welfare, customer experience and day-to-day operations. In some buildings, poor heating in one area may be caused by control system faults rather than an isolated radiator issue, so a quick fix is not always the right fix.
